Winlink setup - RMS gateway confusion, messages not going through

so ive been trying to get Winlink working for a few weeks now and im losing my mind a little. i get the basic concept - email over radio using Pactor or Vara or whatever, connects to an RMS gateway, gets forwarded to the internet side via a CMS. i get it in theory. in practice something is always going sideways.

my current setup is Vara FM on a Kenwood TM-V71A hitting a local RMS gateway that i can see is listed in the Winlink gateway list, decent signal, no issues on the RF side as far as i can tell. but my messages just sit in the outbox. sometimes i get a partial connection - like the handshake starts and then it just dies. i dont know if this is a Vara config thing, a gateway thing, or something on the CMS end.

also confused about message handling in general - like when i send a message to a regular email address through Winlink, where exactly does that handoff happen? is it the RMS gateway that pushes it to the internet or does it go CMS first and then out? ive read the docs but honestly they kind of assume you already know some of this stuff.

anyone been through this and figured out where to start troubleshooting, because right now im just poking at settings randomly

the partial connect and drop thing with Vara FM is almost always either an audio level issue or a PTT timing problem. what are you using for PTT keying? if youre on VOX that can definitely cause the handshake to fall apart because Vara wants tight control over when the radio keys up. i'd switch to CAT or a proper RTS/CTS PTT method if you havent already.

also check your Vara FM audio levels - the input level meter in the Vara window should be peaking somewhere in the middle range, not slamming into the red and not barely registering. people overcook the audio thinking more signal is better and it just distorts everything at the gateway end.

on your question about where the email handoff happens - the RMS gateway is basically just a radio-to-internet bridge. your message goes RF to the RMS, the RMS pushes it up to the Winlink CMS servers (there's a few of them, they sync with each other), and then the CMS handles the outbound delivery to regular email. so the RMS itself doesnt really have an email engine, its just the on-ramp. the CMS does the actual work of routing to the internet. thats why if you check your account on the Winlink web interface you can sometimes see messages sitting in your mailbox even if delivery to the outside email address failed for some reason.

yeah what he said about audio levels. i went through basically this exact thing when i first set up Vara HF and the fix was embarrassingly simple - my mic gain on the radio was cranked way up from using it for voice and i never turned it down for digital. the Vara waterfall looked fine to me but the gateway was getting garbage.

one other thing to check - is the gateway you're connecting to actually active? the listing in Winlink Express can be a little stale sometimes. i've had better luck using the RMS Channels function in the client and sorting by last heard to make sure something is actually on the air in your area recently. some gateways go offline for days and nobody updates the listing right away.
