Winlink setup headaches — RMS gateway not connecting, missing something obvious probably

so ive been trying to get Winlink going for probably two weeks now and im getting close but not quite there. running Winlink Express on a windows 10 machine, got a Signalink USB hooked up to my IC-7300 and im trying to hit a local RMS gateway on 2m packet first before i mess with HF pactor or vara. the software sees my audio device fine and i can get the TNC configured in the vara FM setup but when i actually try to initiate a session to the gateway it just sits there saying connecting and then eventually times out.

i checked the gateway list and there are two within reasonable range, one about 18 miles out and another maybe 35. tried both frequencies. i can hear packet traffic on the frequency sometimes so i know the radio is receiving. my RF gain is good, ptt is triggering (i can see the ALC moving), but nothing comes back. im wondering if its a timing issue with the TNC settings or maybe my audio levels are totally off. anybody gone through this with vara FM specifically, the documentation is not exactly hand-holdy

also totally open to just doing it over HF if thats easier to get started, i have a decent signal on 40m usually. just figured local VHF packet would be simpler to debug

yeah vara FM can be a little finicky with the audio levels, that tripped me up for a while too. in Winlink Express go to the vara FM setup screen and there should be a soundcard calibration option — run that first with the radio in a quiet state and make sure your input level from the 7300 isnt clipping. the 7300 has that USB audio built in so if youre using the Signalink you want to make sure youre pulling audio from the correct source in windows, ive seen setups where windows is defaulting to the wrong input device and the vara modem is basically getting silence or garbage.

also check that the gateway youre targeting is actually active. the RMS list in Winlink Express shows last heard times and some of those stations arent on 24/7. if the last heard is like 8 hours ago during a weekday it might just not be up right now. try the Winlink gateway map on the website and filter for VHF, it shows activity levels. the 18 mile one should be totally workable if its online and your audio chain is sorted.

ptt triggering and ALC moving is a good sign at least, so youre getting RF out. my first successful session took me like 3 days to figure out it was just audio levels the whole time, felt pretty dumb

honestly if youre just trying to get a Winlink message through and prove the concept works, HF with VARA HF might actually be less hassle than you think. I know that sounds backwards but the RMS relay system on HF has way more nodes active at any given time and vara HF is pretty forgiving on a 7300. throw up your call on 40m, pick a gateway thats showing green on the propagation map and you'll probably get a session going pretty quick. 7.101 USB is where alot of winlink HF traffic hangs out tho check your regional band plan first.

the 2m packet stuff is great for local emcomm nets but for just learning the message workflow the HF path removed one variable which is whether your local gateway is even staffed and maintained properly.
