winlink setup driving me nuts - RMS gateway questions

so ive been trying to get winlink working for a few weeks now and i think im close but not quite there. running vara HF on a IC-7300 connected to a windows 10 laptop and the soundcard interface seems fine, psk reporter is picking me up when i do test transmissions so the audio chain is probably ok.

the part im confused about is the RMS gateway selection. i get that winlink express scans for nearby gateways and you can pick one from the list but do i need to do anything special to make sure messages actually route correctly once they hit the gateway? like i sent a test message to my own gmail and it never showed up, been maybe 3 hours. is that normal or did i miss something in the setup. also not sure if im supposed to be using winlink express in vara HF mode or if telnet is only for testing and shouldnt count as a real session

the documentation is decent but i keep going in circles on the message handling side of things. any pointers appreciated

the 3 hour wait is probably fine actually, winlink to internet email can take a while sometimes depending on the gateway load and how the CMS routes it. but first thing id check is whether your outbox actually cleared after the session - if the message is still sitting in outbox it means the transfer didnt complete. also double check that your callsign is registered on winlink.org because unregistered calls just get dropped silently which is super frustrating when you dont know thats the issue.

on the vara vs telnet question - telnet is totally fine for testing message handling and getting familiar with the interface but yeah for actual radio email over RF you want vara HF or ardop or one of the packet modes depending on what the gateway supports. most of the active HF gateways are vara these days so you picked the right mode. make sure vara is actually keying your radio though, worth watching the TX indicator on the 7300 during a session to confirm its actually transmitting and not just going through telnet silently

went through almost exactly this same thing a couple months ago. for me it turned out my vara audio levels were off - the gateway was connecting but the SNR was garbage so sessions kept dropping partway through and messages werent fully uploading. theres a vara calibration tool built in, run that with a dummy load or low power first and get your levels sorted before you start worrying about message routing. once i fixed that everything just worked
